Local AI or cloud: which fits which case?
The short answer: sensitive data and predictable cost speak for your own hardware, hard reasoning tasks and a quick start speak for the cloud. Most businesses end up with both, split by a written rule.
Side by side
| Own hardware | Cloud provider | |
|---|---|---|
| Where data is processed | In your building | On the provider infrastructure, often outside the EU |
| Processor agreement | Not needed | Needed, plus transfer safeguards |
| Cost shape | Buy once, then electricity | Per use, grows with usage |
| Quality on hard tasks | Good, a step behind the top models | Currently the best available |
| Speed | Depends on your hardware | Fast, as long as the connection holds |
| Upkeep | Someone has to own it | The provider handles it |
| Works offline | Yes | No |
| Time to first result | Days to weeks | Same afternoon |
Own hardware is the right call when
- The data is under professional confidentiality or belongs to employees.
- A customer contract or an industry rule forbids external processing.
- The volume is high and predictable, so per-use billing gets expensive.
- You want the same answer next year without a provider changing the model underneath you.
The cloud is enough when
- The content is public anyway, like your own marketing copy.
- You are still trying things out and do not want to buy hardware for a guess.
- The task is genuinely hard and you need the strongest model available.
- Usage is occasional, so paying per use is cheaper than owning a machine.
The middle path most people end up on
Write one rule and stick to it: anything containing personal data, contracts or internal numbers goes to the local model. Everything else may go to the cloud model. Put that rule in writing, tell your team, and build it into the tools so nobody has to remember it. That way you get the strong model where it is harmless and the private one where it matters.
Common questions
Is using a US cloud provider automatically a GDPR problem?
No. It needs a processor agreement, a legal basis for the transfer, and it belongs in your privacy policy. It is a documentation and diligence question, not an automatic no.
Can I move from the cloud to local later?
Yes, if the automation was built so the model is exchangeable. That is a decision made at the start, and it costs nothing extra to keep that door open.
What does running your own machine cost in electricity?
Far less than people expect, because the machine only draws real power while it is actually answering. Idle it is close to a desktop computer.
Does local mean my data is safe?
It means they do not leave your building. Whether they are safe inside it still depends on your backups, your access rights and your network, exactly as before.
